Hi Lionel,

normally the ps/2 floppy cable is keyed and cannot be connected the
wrong way round, but the symptoms you describe (drive light on, drive
motor on) indicate exactly that.

If you have not yet started the machine without the floppy drive,
disconnect the drive and report back.

With enough thrust, you can fly a lead brick.

Yeah, not that Ihave ever managed such a thing...

Also, ensure cables are FULLY seated, and that pins are not bent inside
the header. More used to expect bent pins on a video cable, but if it
doesn't fit, get a bigger hammer....

This is Model 80, with the card-edge floppy drives, so you can't plug
the drive in the wrong way around, unless you use some *really*
excessive force... :joy:

But yeah, as I've mentioned in my other post, I'd recommend unplugging
not only the drive, but ideally the entire drive cage (just in case
there's a problem with the drive, or with the pins in the cage connector).

The header on the system board might have bent pins, -OR- perhaps the
cable wasn't fully seated.

Yeah, but normally you don't have mess around with any of that when
replacing drives on Model 80. But then again, normally you don't attempt
to hot-swap floppy drives either :)

Just unplug the cage, czech the pins, and leave it unplugged for the
barebone power up...

Thanks for the responses guys! I'll have to digest the more technical details and see if I can really check things. I had a bit more time to write up what happened, so here's the back story with these..... Perhaps that will help in clueing you all in on what might have happened.

I have two model 80's that I picked up in Newburgh NY for $50 that a guy pulled from a dumpster (see here for the original craigslist images: https://imgur.com/a/LTewJ8V). Both came with HyperRace Blue 486 DX33 upgrades. (https://www.ardent-tool.com/CPU/8570_DX33_Upgrade.html). One is a -311 (but says -111 on the back?) and the other is a -321 and the odd part was the -311 came with the card-edge style floppy and -321 came with the ribbon that coverts down to 34 pin (with power). See here: https://imgur.com/a/kihzkFE Of course, as expected, when I received both, their floppy drives were dead.

I have a model 60 with a working floppy and the Texelec adapter (https://texelec.com/product/ibm-ps2-to-standard-floppy-adapter/) that I use with a Gotek floppy usb emulator, so I swapped the card edge cabling and the cage backplate from the -111 to the -321 and happily borrowed the floppy from the Model 60 as well as used the emulator for the last few months of tinkering.
What started this disaster…. there is an auction for floppy drives that are non-card edge for just $24.99 so I took a chance and ordered one: https://www.ebay.com/itm/334031942544 I figured it if didn't work it could be a drive I practice re-capping.

I unplugged the card-edge ribbon, plugged in the 40->34 pin ribbon that originally came with the -321 and plugged the replacement floppy in with it hanging out of the machine. I powered up, booted to DOS and it failed to read a floppy - Bummer…. So, without powering down, I pulled the floppy off and plugged the original 34 pin floppy that came with it in, I MADE sure it was aligned properly and I took great care to ensure it was plugged in evenly in one shot. That’s when the machine locked up.
The original floppy that came with the 8580-321 is FRU 64F0162 P/N 1619618 (MF355C-599MQ1) and the floppy I plugged in doesn’t seem to have an FRU on it, but it’s P/N 72X6067 (MF353C-499MA). While they are different models, I think they are compatible.

So far I’ve attempted to boot with no cards and without any floppy ribbon cable plugged in at all. I only have a multimeter so but might be willing to do some diagnostics, however I’m not capable of board repair so I don’t know how far I’d go down that rabbit hole. Additionally, I just won an auction for a 25Mhz planar so I might want to mess with that in it’s place as the 64K of cache and the extra 32bit slot seems attractive to me. I would want to find someone who can sell/trade a three can spock and perhaps a 486 upgrade that works with the 25Mhz planar as the HyperRace 486DX33 seems to not be compatible/fit the 25Mhz planar.

configuration issues solved with clearing the CMOS.

If bogus values exist in the CMOS, you might never be able to clear a
